The Unexpected Challenges of Becoming a School Leader As a teacher for 11 years across three schools, my relationships with colleagues always came naturally. But when the next decade of my career took me to administrative positions, I felt an unfamiliar vulnerability. My training had prepared me well for the professional tasks of my administrative roles, but not for challenges of navigating collegial relationships, managing institutional change, and learning a new school culture. Sometimes I wondered if I was the only leader who felt this way, but I’ve realized that feeling a bit out of your depth is all part of the process of becoming a leader. Culture in Two Words Culture begins with beliefs and finds expression in behaviors. Two questions matter when building a culture. Use excellence as an example. What do you believe about excellence? What behaviors reflect your beliefs about excellence? Culture in Two Words: Beliefs and Behaviors Belief: Curiosity is better than complacency. Behavior: Ask, “How can we be better?” Belief: Good enough isn’t good enough. Behavior: Identify and discuss mediocre performance. Belief: Leaders persistently work to develop themselves. Behavior: All leaders must have development plans that their teams know about. Read more 5 changes you can make to keep teacher morale high One-in-four educators plan to leave in the next year. Here's what superintendents can do about it. As the new school year hype winds down, districts will soon enter the "disillusionment phase"—the mid-fall period when teacher morale starts to dip, according to new research from the Walton Family Foundation, Gallup and The Mattering Institute. This phase can be avoided with a well-known leadership tactic: creating a culture of belonging. Investment from administrators is the strongest buffer to staff turnover, according to the research. A guide to escaping meeting overload The man standing in front of the whiteboard is animated. He’s drawn a day’s schedule on the board and marks each hour with a meeting. “When do I do my work, though?” an exasperated man in the audience asks, pointing toward the full schedule on the whiteboard. “Any other time,” says the animated man, as if the answer is obvious. He circles 7 am and 5 pm, insisting the audience member could do his work in either of those slots. “Welcome to corporate America,” the man concludes. The video, from TikTok, is facetious but relatable. My clients tell me regularly that their schedules are too full to get “the real work” done. Just recently, one named “death by meeting” as a descriptor of the organizational culture. Read more Rethinking How Leaders Support Teacher Growth One of the comments I hear most often from principals is, “I’d love to coach more teachers, but I just don’t have the time.” Between classroom visits, PLCs, meetings, and everything else that fills the school day, it’s simply not realistic to engage in a formal coaching cycle with every teacher. For years as a principal, I accepted that reality as a limitation. If I couldn’t complete a full coaching cycle, I assumed I wasn’t really coaching. I now think about that differently. The more time I spend in schools, the more convinced I am that we have defined coaching too narrowly. We often picture coaching as a scheduled process that includes a pre-conference, classroom observation, reflection meeting, and follow-up. Those coaching cycles are incredibly valuable, and absolutely have a place in our work, especially with new teachers. But they are only one way to support teachers’ professional growth. The High Cost of Turnover: How Superintendent Churn Affects Classrooms Repeated turnover among school district superintendents can hamper students’ achievement in math and reading, compared with districts with stable leadership, according to new research challenging a popular narrative that district leaders are too far removed from the classroom to affect students’ learning. The paper, published this month by the Annenberg Institute at Brown University, is among the first to examine the consequences of superintendent turnover, and the first to explore the cumulative effects of multiple leadership changes over a short period. It comes as separate, newly released data show the turnover rate of superintendents in the 500 most populous districts in the nation dropped significantly to 17.4% in the 2025-26 school year after peaking at 23% the school year prior. Still, the annual turnover rate is above pre-pandemic norms of about 14-16%. And that turnover carries consequences, particularly when districts experience repeated churn, the research confirms. Why school boards are betting on familiar faces The nation’s 500 largest school districts have changed superintendents 745 times since 2020. Boards are increasingly looking within for their next leader. But the pace of turnover is finally slowing, according to new research from ILO Group, an education strategy and policy firm. Among the nation’s 500 largest districts, 17.4% changed superintendents last school year. Those rates ran at or above 20% in each of the five years after pandemic-driven school closures, and averaged between 14% and 16% before COVID. Notably, leadership held steady in just 78 districts since 2020, where superintendents had a median tenure of more than nine years. “That’s a glaring fact because leadership change can interrupt strategy, reset priorities and force leaders to start over before the work has time to produce results,” said Julia Rafal-Baer, co-founder and CEO of ILO Group. Half of superintendents hired during pandemic recovery have already transitioned. Of the 201 leaders onboarded between July 2020 and July 2022, 100 have left their positions. Read more What Do They Want From Me?: How to Win at Classroom Observations A few years into my teaching career, I received feedback from an assistant principal that was difficult to hear but ultimately changed the way I planned and taught. After observing one of my ninth-grade English classes, she told me that I had done nearly all of the talking. I had entered the lesson feeling prepared and energized. We were reading Richard Connell’s “The Most Dangerous Game,” and I had planned a series of questions to help students analyze how Connell built suspense and developed General Zaroff as an antagonist. From my perspective, the lesson had gone well: Students had listened, taken notes, and answered when I called on them. The assistant principal saw something different. She pointed out that I had asked thoughtful questions, but often answered them myself when students hesitated. When a student gave a partial response, I tended to restate it, expand it, and move quickly to the next question. I believed I was helping students arrive at the right interpretation, but I was actually doing much of the intellectual work for them. During the debrief, the assistant principal asked me, “How many students had a chance to explain their thinking to another student before you asked them to share with the whole class?” The answer? How to Give Novice Teachers Mindful, Learning-Focused Feedback If you’re a teacher mentor, this scenario might be familiar: You sit down with a novice after a lesson observation, prepared to deliver a classic compliment sandwich. Compliment, “bad news,” then compliment. You open by praising how well the teacher’s class handled its “do now” routine, with nearly every student responding to the bell ringer right away. Notes in hand, you continue, “I see you only had a handful of students actually involved in your class discussion; why do you think that was?” Before you can add your planned second compliment about how efficiently students turned in their exit tickets, the novice’s shoulders drop. They mutter something about how the class was “just quiet today.” Then they pose the question that mentors hear frequently: “So what should I have done?” Read more Are Student Attention Spans Really Shrinking? TALAS Weekly Newsletter Texas Association of Latino Administrators and Superintendents August 31, 2026 "You don't need a new plan. Just a smart next move." LEADERSHIP TALAS News: A Message from the Executive Director Dear TALAS Familia, Monday, August 31, 2026 marks my last official day as the TALAS Executive Director, but not the last day of work supporting the organization. Although I will attempt to retire a second time, I will never stop supporting public education and definitely, never stop promoting TALAS. Our work is too important. The TALAS leadership team, the Board of Directors, and I are proud of the footprint we have established across the state. One of the greatest strengths is that our impact is not limited to a single event, conference, or region. Our strength is found in the nine chapters and the local leaders who serve communities across Texas every day. TALAS chapters allow us to bring our mission closer to the educators, administrators, and aspiring leaders we serve–they are the future of the organization. Here’s How to Keep Them Engaged Elisa MacDonald’s first day as a teacher in the mid 1990s was unusual. She had applied for a job with a public school in Boston but never heard back. That is, until the school’s secretary frantically called her, asking: “‘How fast can you get dressed?’ she asked me,” said MacDonald, recalling how she learned that she had the job. “That was my first day.” The surprises didn’t stop there. Early in her first week, MacDonald was asked to lead a team meeting with unfamiliar colleagues and assigned to lead the group for the whole year. MacDonald was told to simply “slap an agenda together,” but she knew that wasn’t the best use of teachers’ time. As she led more meetings, MacDonald realized that team meetings needed a revamp—shifting from a boring, bureaucratic exercise to a space where adults could learn, practice new skills, and share experiences. The scores grade how well specific campuses and school districts as a whole perform academically and prepare students for college and to enter the workforce. Scores this year cover the 2025 – 2026 school year. 1,202 districts and 9,105 campuses were rated in 2026. 24% of both districts and campuses increased in rating compared to 2025. 585 campuses across Texas improved from below an A to an A rating in 2026. In total, 85% of campuses that received an A-F rating statewide achieved acceptable academic performance (C or above). For Katie Law, moving to the principalship of the 200-student Wyoming Indian High School after 18 years at Arapaho Charter School on the Wind River Indian Reservation in Wyoming is both daunting and exciting. In her new role, she’ll get to try out her successful strategies to reduce absenteeism and boost family engagement on a much larger canvas. “It was a lot easier in a school of 60 with maybe 10 of them having some attendance issues to be able to kind of track down those 10 kids. Is that system that I had in place going to work in this school?” said Law. Superintendents agree on goals, but not necessarily how to achieve them While superintendents are split on whether to strengthen or overhaul their systems, even those who say they want transformational change are sometimes unable to achieve it because of capacity restraints, stakeholder appetite, and other reasons. As a result, most districts are likely to pursue incremental changes to improve academic performance — even though system overhauls “will be increasingly necessary,” CRPE said in its July report. “Today’s school systems were never designed to deliver equitable outcomes at scale,” the report said. “They still reflect gaps in achievement and engagement that are actively widening.” Read more 3 snapshots of the state of education right now More than 54 million students are set to return to the classroom this fall. Homeschooling remains popular Roughly 4.2 million K12 students were homeschooled in 2024, according to new data from the U.S. Census Bureau. Homeschooling has grown in popularity since the pandemic, particularly among families who want more control over what their children are taught. An estimated 6% of all school-aged children are homeschooled, according to the National Home Education Research Institute. The homeschool population has grown between 2% and 8% each of the past several years.
